The point is not to collect encouraging signals. The point is to turn scarce time and money into evidence strong enough to make a decision.

Core Definitions

  • Business validation plan. A time-boxed sequence of tests that checks the most important assumptions behind a business idea before major product, hiring, or marketing spend.
  • Riskiest assumption. The belief that would make the business fail if it is wrong, such as whether buyers urgently need this, whether you can reach them, or whether they will pay enough.

How to run the plan

Use this business validation plan as a practical operating framework for a pre-seed founder with limited runway. The goal is not to complete every possible test. The goal is to answer the next funding, build, or go-to-market decision with the least wasted effort.

1. Write the decision you need to make

Start with one sentence: by the end of this validation cycle, you need to decide whether to keep pursuing a customer segment with a specific offer for a specific pain, change the segment or offer, or stop.

Good validation begins with a decision. If the decision is unclear, the tests will drift. Before choosing tactics, clarify whether you are testing the problem, the customer segment, the channel, the offer, pricing, or the path to an initial sale.

2. Rank assumptions by failure risk

Decision rule: test the assumption with the highest combination of uncertainty and damage. Do not start with the test that is easiest to run if it does not affect the next decision.

4. Set evidence targets before launch

Evidence targets should be modest, clear, and tied to the stage of the company. They should not pretend to predict the whole market from one small test.
  • Continue if: a specific threshold or quality signal happens within a defined time box.
  • Change if: prospects engage but the segment, pain, wording, or offer is consistently off.
  • Stop if: the right prospects repeatedly show no urgency, no willingness to talk, and no willingness to commit after reasonable iteration.

5. Run the four-week validation timeline

Week 1: Problem and segment validation
Goal: confirm whether the problem is real, urgent, and attached to a reachable buyer.

  • Define one primary customer segment.
  • Write the top three assumptions that must be true.
  • Conduct customer discovery with people who match the segment.
  • Capture exact phrases buyers use for the problem, workaround, budget owner, and urgency.
  • Avoid pitching until you understand current behavior.

  • Existing workaround or budget line.
  • Recent attempts to solve the problem.
  • Clear owner of the problem.

Stop/go criteria:

  • Stop if the problem is mostly theoretical or prospects cannot name recent examples.

Goal: test whether the buyer understands the promise and wants the outcome enough to take a next step.

  • Keep the scope narrow enough that you can deliver without building a full platform.
  • Document every objection and every requested condition.

  • Preorders, deposits, paid trials, or scoped implementation starts where appropriate for your market.

6. Keep the plan small enough to finish

A validation plan fails when it becomes a research project. A founder with limited runway needs tests that force decisions quickly.

Common mistakes include running ads before knowing what language buyers use, treating waitlist signups as proof of willingness to pay, interviewing friendly contacts who cannot buy, changing the landing page daily, counting activity as validation, and avoiding the direct commitment ask because it might produce a no.

Spending one month on a focused validation cycle would use roughly 25% of that runway, so the test should answer a real decision about the customer, offer, or channel. If the test cannot change what you do next, it is probably too expensive for the learning it creates.
